The Challenge
An Oil & Gas Operator with two high-producing offshore assets recognised that their focus on safety and production was at risk of being compromised unless they made some improvements to their
work management approach. This would require improvements to their prioritisation of work and improvement to their scheduling. Following a review, it was identified that implementing a daily scheduling approach was most likely to give the improvements in schedule attainment sought and ensure that the right work was being done at the right time to support high equipment availability and
reliability.
SRCN's Approach
Working with the Asset Managers, SRCN identified and agreed changes to the Operator's Work Management process. This also identified where changes were needed to their Computerised Maintenance Management System (CMMS) and some data updates that were required to align to a new
approach to prioritising work. SRCN also made sure there was input to the changes from offshore management and maintenance managers to gain buy in to the change. The accelerated 6-month programme covered:
- Revised prioritisation matrix to ensure that the likelihood and consequence of corrective and breakdown work was correctly identified and appropriate target completion dates set.
- Developed an approach that allowed the assets to build and manage a daily schedule.
- Defined changes needed to the CMMS and associated data changes to be made.
- Developed and delivered a bespoke role-based, training programme for work management aligned to the changes being implemented.
The Outcome
The implementation of the changes, and the training programme led to a rapid improvement in schedule attainment and confidence from asset leadership that the right work was being prioritised for
execution. Key outputs the programme delivered were:
- New prioritisation approach implemented that provided more realistic target dates and spread work across more appropriate timescales for execution.
- Improved scheduling process that provided a better prioritised schedule and allowed site management to manage the workmore effectively on a daily basis,including improved allocation of resource to deliver work more efficiently, with improved weekly schedule attainment.
- Improved knowledge and understanding in over 100 onshore and offshore personnel, including senior management from bespoke training programme.
- A new focus on executing production-critical work to support long term asset availability and reliability.
